Persona-specific sales pitch tracks for live discovery and demo conversations. Each track is a single page the rep scans 60 seconds before a call: who they're talking to, the story arc to open with, the capability sequence to land, the objections they'll hear (with verbatim transcript quotes), the competitor moves to counter, and the discovery questions that confirm fit.
The body of this file holds decision-grade context (when to invoke, inputs, output structure, anti-Frankenstein guardrails, gotchas). Step-by-step process, output template, quality gates, and iteration prompts live in the premium reference.
This is the persona-axis sales artifact, complementing battlecards (competitor-axis), sales-deck (full pitch deck), and demo-script (product demo flow). A rep typically uses two together: sales-tracks for "who am I selling to," battlecards for "they brought up [competitor]."

Input validation checklist
Before proceeding, verify:
- Client confirmed and persona dimensions defined (with the user)
- At least positioning or messaging exists in the client folder
- If competitor-positioning section is in scope: one file per priority competitor
- If objection-mining is in scope: win-loss-analysis OR raw transcripts available
If recommended inputs are missing or stale (>90 days for messaging/positioning, >180 days for ICP/competitors): the skill flags the gap and offers three options — run upstream skill first, proceed with stale + cite, or skip the affected section. Never fabricate to fill a gap.

Per-persona track structure (8 sections — no exceptions)
Every track contains these sections in this order:
- Persona snapshot — who they are, JTBD, top 3 pains, top 3 desired outcomes
- Story arc — empathy hook → tension → resolution. Three short paragraphs the rep can paraphrase
- Capability → differentiator → benefit pitch — table mapping each capability the rep should land to its differentiator-versus-alternative and the benefit the persona feels
- Objection handlers — verbatim transcript quote → recommended response → proof-point fallback. No invented objections
- Competitive anchor matrix — rows = priority competitors + DIY/status-quo, columns = how they position to this persona / where they win / where we win for THIS persona / recommended response
- DIY / status-quo handling — separate section because "we'll keep using Excel + the bank's portal" is a different objection class than competitor switching
- Discovery questions — 3-5 fit-confirmation questions + 2-3 landmines that surface qualification signals
- Sources — every quote, claim, competitor fact carries

This is the explicit consumption chain. Every section names its primary input (the artifact it can't be written without) plus enriching inputs. Auditable: a reviewer can ask "where did this paragraph come from?" and trace it back to a locked PMM artifact.

Anti-hallucination guardrails
Critical for sales credibility — sales reps lose deals when they cite invented data:
- Never invent objections. Only verbatim quotes from win-loss-analysis or
_batches/files. Mark gaps as[OBJECTION GAP: no transcript evidence — gather in next batch]. - Never fabricate persona pains. ICP-research is the canonical source. If a persona dimension isn't in icp-research yet, flag the gap.
- Never guess competitor pricing or features. Use the competitor-research file or mark
[CONFIRM: pricing from competitor sales call]. - Never write a story arc without positioning anchors. If positioning is missing, run
/positioningfirst or flag the gap. - Cite every claim.
[VERIFIED: file-path, access-date]on quotes, competitor facts, persona attributes. - Be honest about persona uncertainty. If a persona is hypothesised vs validated, mark it
[EMERGING: 1-3 data points]per ontology maturity levels. - Anti-Frankenstein: never copy-paste full paragraphs from messaging/positioning into the track. Reframe in rep voice; cite the source.
Gotchas
- Generic "trust me" objection handlers — "we have great support" instead of "here's the verbatim quote we got and the 2-sentence response that worked." Every handler must tie to a transcript moment.
- Competitor matrix that's just feature parity — readers' eyes glaze. Each row must end with the persona-specific "where ClientCo wins for THIS persona" — different per stage even with the same competitor.
- Story arc that sounds like a pitch deck — if you can drop it into a sales-deck without changes, it's too polished. The rep paraphrases; the doc primes them.
- Discovery questions that are leading or product-y — "would you benefit from consolidated cash views?" is bad; "how do you currently see your group cash position?" is good. Open, persona-fit-confirming, never product-pushing.
- Stale inputs silently used — if competitor file is 6 months old, the recommended response may be wrong. Quality gate checks input ages.
- One-track-fits-all — if 4 tracks read identically, you've over-generalised. The persona-specificity test: would a rep handed only this track know which persona they're talking to within the first paragraph?
